The Operating Layer

Senior, embedded support for organisations that need structure, rhythm and decision-making capability without adding a full-time executive.

The situation

Growing organisations hit a predictable problem. There is strategy at the top and execution at the base, but the layer connecting them is thin or missing.

Priorities shift without warning. Decisions stall because no one owns them. Teams are busy but the things that matter are not moving. The gap between what leadership intends and what actually happens is wider than anyone is comfortable admitting.

This is not a motivation problem or a talent problem. It is an operating problem. The system does not have the structure it needs to move at the pace the organisation requires.

When you might need this

  • You are scaling and delivery is not keeping pace with ambition
  • Senior time is being absorbed by operational detail rather than leadership decisions
  • There is no clear owner for cross-team decisions or priorities
  • The business is running on individual heroics rather than repeatable systems
  • You are preparing for a raise, a new hire, or a step change in complexity
  • A board or investor review has surfaced gaps in operational discipline

What we do

We embed as a fractional operating partner. The specific work depends on your situation, but it typically includes:

  • Setting up or restoring delivery rhythm (standups, reviews, decision forums) so the organisation moves with predictable pace
  • Owning cross-team coordination and unblocking the things that are stuck
  • Clarifying accountability across teams, workstreams and priorities
  • Building the operational infrastructure that lets the business scale without adding unnecessary headcount
  • Supporting leadership with preparation for board reviews, investor conversations and high-stakes decisions

How we work

We are not observers. We take ownership of outcomes and operate as part of the leadership team. That means being in the room, not just reviewing the minutes.

What to expect

The first engagement usually starts with a structured diagnostic. We want to understand where the system is breaking before suggesting any changes. That typically takes two to three weeks.

From there, we agree on a clear scope. Most operating layer engagements run on a retained monthly basis, with a defined review at three months. We do not take on work where the scope is vague and the accountability is unclear.

The systems and processes we build are yours. You should not need us to maintain them.

How to start

The most direct route is a short conversation. Tell us what is happening in the organisation, and we will tell you honestly whether this is the right kind of support and what it might look like.
