Azariah builds compliance infrastructure and software tools for the NHS and healthcare providers. The work is technical and high stakes, with complex requirements across multiple stakeholders.

The team had the right product and a clear mission. But their ways of working had not kept pace with their growth. We helped them put the right structures in place so delivery became more consistent and the founder could focus on leading rather than managing.

The problem

The team faced several operational challenges:

  • Work was fragmented across people and tools, with no shared system
  • Ownership of tasks and decisions was unclear
  • The founder was a bottleneck for too many decisions
  • There was no planning structure to set priorities or track progress

The team operated across the UK, the Philippines, and San Diego. Time zone differences increased coordination complexity and slowed delivery.

Without structure, progress was inconsistent and the team relied on informal communication to stay aligned.

What we did

We introduced a set of structures to support the team and improve delivery:

  • A weekly delivery rhythm to keep work moving
  • Jira set up to give the team visibility of what was in progress
  • Sprint planning and review sessions to set priorities and reflect on delivery
  • Clarified ownership so people knew what they were responsible for
  • A central hub for assets and progress updates

We restructured how the team worked across time zones so work could progress without waiting for real-time coordination.

  • Systems setup including Jira and supporting tools
